System 3 boss Mark Cale has now explained why the Evercade editions are moving ahead while the promised PlayStation and Xbox versions remain unfinished.

The Last Ninja Collection artwork featuring the classic action-adventure game

The collection was crowdfunded several years ago, with PlayStation 4, PlayStation 5, and Xbox editions among the rewards promised to backers. Yet those versions still haven’t been released, even though the Kickstarter campaign ended nearly two years ago.

According to Cale, Antstream—the developer contracted to produce the collection—has told System 3 that it will no longer continue working on the PlayStation and Xbox editions “under the existing arrangements.” The company cited changing market conditions as part of the reason.

That left System 3 with a rather unpleasant problem: the people who supported those versions were still waiting, while the development arrangement behind them had effectively broken down.

The Bigger Collection That Never Got Started

The delays go beyond the Last Ninja. Antstream was also contracted to create an “Ultimate” collection celebrating System 3’s wider catalog, with plans to include games such as Myth, Flimbo’s Quest, Vendetta, Tusker, Fuzzball, and other titles from the company’s history.

The project was intended to be ready in 2027. At least, that was the plan.

Cale also says he had hoped to add extra Commodore 64 and Amiga games to the PlayStation 4, PlayStation 5, and Xbox versions of The Last Ninja Collection. The idea was to offer something additional to backers as a thank-you for their patience, going beyond the material they originally supported.

That extra content, however, never arrived. System 3 says the work required to make it possible was not delivered by Antstream, and that development on the Ultimate Pack had apparently not even begun.

For fans of old home computers, this is the sort of detail that stings. A collection built around The Last Ninja already carries a hefty nostalgia factor, but adding overlooked Commodore 64 and Amiga titles could have turned it into a much broader snapshot of System 3’s past.

A Partnership That Lost Its Momentum

The situation became more awkward after Antstream worked with Commodore on the Alien Breed 35th Anniversary Collection, released on September 24.

Cale is careful to say that Antstream is entitled to take on other projects. His complaint isn’t that the developer had additional work; it’s that the work commissioned by System 3 remained incomplete and was nearly two years late.

“My concern is not that it has other projects, but that the work we commissioned remains outstanding and is almost two years late.”
— Mark Cale

That distinction matters. This isn’t simply a case of one company being annoyed that another company had a busy schedule. System 3 had paid for particular work, expected particular deliveries, and no longer felt comfortable depending on the original arrangement.

Cale also didn’t want the planned bonus material to create another delay for customers who were still waiting for the collection they had actually backed. It’s a reasonable concern. A surprise package is only a surprise in the good sense when the main parcel has already arrived.

Video thumbnail connected to the Last Ninja collection announcement

YouTube: https://www.youtube.com/watch?v=CFggndxGZk0

Why Evercade Became the Practical Detour

The biggest obstacle was not simply finding another developer. System 3 says it asked Antstream for the source code for The Last Ninja Collection, or at least the compiled binary materials required for a development handover.

Those materials still haven’t been supplied.

Without them, another studio can’t just open the project, inspect the existing work, and carry on from the last checkpoint. Anyone who has tried to recover an old save file from a dead memory card knows the general feeling. The work may exist somewhere, but that doesn’t mean it can be picked up cleanly.

Cale explains that System 3 therefore began discussions with Blaze Entertainment, the company behind Evercade, as an alternative route. Through a separate arrangement, System 3 was able to obtain binary files and source material, while Blaze helped connect the project with the emulation specialists it works with.

That route does not magically turn an Evercade cartridge into a finished PlayStation or Xbox release. There is still development, testing, and platform approval work to complete. But it gives System 3 a way to move forward without waiting indefinitely for a formal handover from Antstream.

Video thumbnail showing another Last Ninja-related announcement

YouTube: https://www.youtube.com/watch?v=cgK2wH-0q-c

Evercade Is Not the Same Reward

It’s easy to understand why some Kickstarter backers might be irritated by the Evercade announcement. They supported console editions, waited years, and then watched a version appear on another platform first.

I’ll admit my first reaction was similar: seeing The Last Ninja arrive elsewhere before the promised PlayStation and Xbox editions feels like a sideways step. On reflection, though, the explanation makes the situation less straightforward than a simple case of System 3 abandoning its backers.

The Evercade packs are not identical to the Antstream-developed versions. They contain fewer games and do not include the bonus features planned for the larger collections. That means the Evercade release cannot honestly be treated as a replacement for the Kickstarter rewards.

Cale says as much:

“This does not mean an Evercade cartridge can simply be turned into a PlayStation or Xbox release. There is still development, testing and platform approval work to complete. What it gives us is another way forward, rather than leaving everything dependent on obtaining a handover from Antstream.”
— Mark Cale

That may frustrate customers, but it is also the practical reality. A cartridge isn’t a universal key that unlocks every platform. Different systems require separate technical work, certification, testing, and approval.

The Legal Problem Waiting Behind the Curtain

System 3 could have waited for the disagreement with Antstream to become a longer contractual dispute. Cale says that doing so might have delayed progress even further, leaving backers stuck until the legal questions were settled.

That was not the path he wanted.

“Without an alternative, we faced the prospect of a prolonged contractual dispute with Antstream before we could move forward using the existing work. I did not want our backers left waiting for the outcome of that dispute.”
— Mark Cale

The company is still discussing the outstanding issues with Antstream and is considering its options regarding possible contractual breaches. However, Cale says the priority is completing the games rather than making fulfillment depend on a lengthy legal process.

That’s a sensible priority, although it doesn’t erase the disappointment. Backers aren’t waiting for a neatly worded explanation; they’re waiting for the actual games and rewards.

An Apology, But Still Plenty to Prove

Cale acknowledges that explanations are not a substitute for receiving what customers backed. He also admits that some supporters have waited far longer than they should have and apologizes for the delay, stating plainly that Antstream failed to meet its contracted delivery dates.

There’s no clever way around that conclusion. The collection is late. The additional work was not delivered. The development handover remains incomplete. And fans who backed the project are left sorting through different editions, platforms, and promises.

System 3 says its priorities are now:

Completing the outstanding physical rewards.

Completing the outstanding digital rewards.

Delivering The Last Ninja Collection on PlayStation 5 and Xbox.

Resolving the remaining obstacles affecting the PlayStation 4 version.

Continuing to use the Evercade relationship and its emulation partners as one route toward completion.

The Evercade partnership, Cale stresses, is not a replacement for the Kickstarter and does not remove System 3’s responsibilities to its backers.

That final point is crucial. Evercade may provide the escape route, but it isn’t the destination for everyone who supported the original campaign. For the people waiting on the promised console editions, the real test will be whether this new arrangement finally produces tangible results.

Заключение

The Last Ninja’s journey to modern consoles has become almost as winding as one of its old maze-like levels. System 3 now has an alternative path through Evercade, but the PlayStation and Xbox versions still need to be completed, tested, and delivered.

Do you think launching the Evercade editions is a sensible way to keep the project moving, or should System 3 have waited until every promised version was ready?

ЧАСТО ЗАДАВАЕМЫЕ ВОПРОСЫ

Why are the PlayStation and Xbox versions of The Last Ninja Collection delayed?
Antstream stopped working on those editions under the existing arrangement, citing changing market conditions.
